Design System Rebranding

How we implemented an entire rebrand using Cozy, Quinto Andar's Design System.

Led the design system rebranding initiative to seamlessly integrate a newly developed brand identity across QuintoAndar’s digital ecosystem, ensuring delivery within a fixed 6-month timeline.

In 2021, QuintoAndar, Latin America’s largest housing platform, was ready for a bold new chapter. With its rapid growth and evolving maturity, the company partnered with branding agency Porto Rocha to redefine its visual identity. But rebranding a platform with over 20+ applications and 100+ teams? That was no small feat. As the product design team inside Brand Business Unit, our challenge was clear:

Transform the new brand into an intuitive and scalable reality through Cozy, our Design System—and deliver everything in just six months.

Challenges

We faced several unique challenges during the project, that demanded more than just technical solutions—they required strategic planning, collaboration, and leadership.

A Tight Timeline

With final brand assets arriving only in September 2021, we had just three months to integrate the rebrand.

Massive Scope

Cozy was embedded in 20+ applications used by millions, with 100+ cross-functional teams relying on it daily.

Technical Constraints

The iOS app was migrating to Flutter, yet no dedicated design team was available to handle this transition.

Confidentiality

Operational secrecy was critical to preserve the marketing impact of all the launch's campaign.

How we did it

To tackle these challenges, I led our team through a structured but flexible approach:

Bringing teams together

Rebranding isn’t just about aesthetics—it’s about alignment. Early on, we partnered with product and engineering teams to identify technical constraints and ensure a seamless integration.

Workshops and cross-team syncs were pivotal in aligning everyone on what was possible and what mattered most.

Prioritizing what matters

With the clock ticking, prioritization became our superpower. We focused on:

  1. Updating core components and tokens that impacted the largest number of flows.

  2. Creating a clear roadmap for product teams to adapt their designs post-launch.

  3. Balancing resources across platforms to ensure no user base was left behind.

Confidential execution

Given the high stakes, we developed private Figma libraries to manage all updates securely.

This approach allowed us to work behind the scenes without disrupting ongoing projects and preserving the confidentiality.

Empowering all teams

In the final sprint, our team advocated for a company-wide integration week. To make this possible, we equipped them with:

  • Comprehensive documentation tailored to their needs.

  • Instructional videos to clarify workflows.

  • Live support sessions to address challenges in real-time.

The redesigned Design System, Cozy, reflected QuintoAndar's new brand identity and elevated its usability:
